It's bad when you extend a guy for just 1 year and tell him "play well and next year we'll take care of you" he then puts up 17.5 sacks and says "well?" and then you go again "for real this time play well again and next year we'll take care of you" and then he puts up another 17.5 sack, looks at you waiting for you to take care of him like you've said you would the last two years, and the DE market explodes and you only want to pay two years ago prices today.
